Align your AI Harness against silent updates
Changes to the software around a model can make its answers worse while its name and weights stay the same.

Ways it goes wrong
The harness is the software around a model: routing, settings, sampling code and tools. Change it and users can get worse answers from a model whose name and weights did not change12. Anthropic's benchmarks, safety evaluations and small test rollouts missed its three bugs; users noticed them1.

Claude's serving bugs
Three bugs in the software that serves Claude, one spread by a routine load-balancing change, made some answers worse for weeks while the model itself stayed the same.

Grok's upstream code change
By xAI's account, an update to code upstream of its Grok bot, separate from the model, left the bot open to extremist posts it read on X.
What people do about it
Anthropic said it would run quality checks continuously on its production systems1. For later changes that could cost quality, it promised waiting periods, wider test suites and gradual rollouts3. xAI removed the old code and rebuilt the system around its bot2.
Evaluate the system as served
Runs quality checks on the production systems people use, not only on a test copy of the model.

Roll out changes gradually
Sends a change to a small share of traffic, then waits before sending it to everyone.
Log every change beside user reports
Records each change with a time stamp, so a rise in complaints can be matched to the change behind it.
